The age of outcome-led food innovation by Karsten Smet, CEO of ACI Group

Spend time with food and beverage manufacturers, and it quickly becomes clear that today's product development briefs look very different from those of even a few years ago.

Great taste is no longer enough. Foods and beverages must also deliver satiety, provide optimal nutrition, often in smaller portions, while meeting cost targets and working with increasingly volatile ingredient supply chains.

New ingredients were once the backbone of product innovation, but advances in plant proteins, speciality fibres, starches and hydrocolloids have opened new possibilities for improving nutrition, texture and processing performance, and product concepts are quickly evolving in tandem. While ingredient innovation remains fundamental and continues to expand what formulators can achieve, we are seeing that it is only one element of a broader development process.

Today, development is more likely to start by looking at the outcome of a product. In many instances, manufacturers first define the product outcome before determining the formulations capable of delivering it. The objective may be to increase nutrient density, improve satiety in a reduced-calorie product or lower environmental impact without compromising consumer acceptance.

Increasingly, those objectives extend beyond nutrition alone as today’s formulations work to satisfy processing requirements, shelf-life expectations, commercial constraints, and consumer acceptance. Formulation is therefore an exercise in balancing multiple technical and commercial priorities.

The emergence of GLP-1 therapies provides a good example. As nutritional guidance develops, manufacturers are investigating products that support muscle maintenance, increase protein intake and improve satiety. None of these objectives can be achieved by selecting a single ingredient. Success depends on balancing protein quality, fibre composition, texture, flavour, portion size and the overall eating experience. The challenge lies in bringing those elements together in a formulation consumers want to eat repeatedly.

Sugar reduction is a prime example. While early reformulation projects often concentrated on replacing sucrose with an alternative sweetener, experience shows that successful products rarely rely on a direct substitution. Sugar contributes bulk, mouthfeel, browning, preservation and flavour release, meaning reformulation typically combines sweeteners with fibres, bulking agents, hydrocolloids and flavour systems.

Protein fortification also presents many of the same formulation challenges. Adding protein to a beverage, bakery product or snack is technically achievable. But maintaining solubility, controlling viscosity, preserving flavour and delivering an appealing texture is often far more demanding. As protein levels rise, interactions between ingredients become complex, making formulation decisions more tightly connected.

Whether the challenge is sugar reduction, protein fortification, or GLP-1 nutrition, success depends less on individual ingredients than on how they perform within the formulation.

Access to ingredients alone is no longer enough. Manufacturers need technical expertise that spans multiple ingredient categories and recognises how formulation decisions affect processing, stability, sensory performance, nutrition and commercial viability. Individual ingredients remain essential, but their value is realised through the performance of the finished formulation, not in isolation.

At ACI Group, this change is evident in conversations with customers as technical discussions often start with the product brief rather than an ingredient specification. A manufacturer may be looking to improve satiety in a snack, develop a higher-protein bakery product with better eating quality or improve the nutritional profile of an established product without disrupting processing efficiency. Those projects rarely have a single technical answer. They require an understanding of how different ingredient technologies interact throughout formulation, scale-up and manufacture.

Food innovation is still driven by advances in ingredient science. That hasn’t changed. What has changed is that commercial success now depends on how effectively those advances are translated into products that solve real formulation challenges while meeting consumer expectations.
